Cold Radiators While the Boiler's Running? How to Track Down Uneven Heat

When the boiler works but the heat doesn't reach

One of the most frustrating heating problems isn't a dead boiler โ€” it's a boiler that fires up, sounds fine, and still leaves some rooms cold. A radiator that stays lukewarm at the top, a whole room that never warms up, or an upstairs that lags behind the rest of the house all point to the same thing: heat is being made, but it isn't circulating evenly.

The good news is that uneven heat usually comes from a short list of causes, and a few of them are safe to check yourself before you call for boiler repair services. This guide walks through what's likely happening, what you can try, and where the line is between a DIY fix and a job for a professional.

Trapped air: the most common culprit

Air naturally works its way into a hot-water heating system over time. Because air rises, it collects at the top of radiators and blocks hot water from filling that section โ€” which is why a trapped-air radiator is cool up top and warm lower down.

Bleeding a radiator, briefly

Bleeding a radiator releases that trapped air using the small square valve at the top corner. In general terms:

  1. Turn the heating off and let the radiators cool so you don't get scalded.
  2. Hold a cloth and a small container under the bleed valve.
  3. Turn the valve slowly with a radiator key until you hear a hiss of escaping air.
  4. When water dribbles out steadily instead of hissing, close it again.

Bleed the radiators furthest from the boiler and highest in the house first, since air tends to gather there. After bleeding, check your boiler's pressure gauge โ€” letting air out can drop the system pressure, and you may need to top it up to the level marked in your boiler manual.

If a radiator needs bleeding again within a short time, that repeating air build-up is a sign to call a professional. Air that keeps returning can indicate a leak drawing air in, or corrosion producing gas inside the system โ€” neither of which bleeding alone will solve.

Sludge and cold spots at the bottom

If a radiator is warm at the top but cold across the bottom, trapped air isn't the issue โ€” sediment is. Over the years, rust and mineral debris (often called sludge) settle in the lowest part of the radiator and block the flow. Bleeding won't help here.

Minor cases sometimes improve with balancing, but persistent cold-bottom radiators usually need the system flushed. A power flush uses specialised equipment to push cleaning fluid through the pipework and clear the build-up โ€” that's firmly a professional job, not a DIY task. A technician can also fit or check a magnetic filter that catches debris before it settles, which helps keep the problem from coming back.

The system may just need balancing

Even a clean, air-free system can heat unevenly if it's out of balance. "Balancing" means adjusting how much hot water each radiator receives so the ones nearest the boiler don't hog the heat and starve the far ones. Radiators closest to the boiler tend to run hottest; the furthest tend to lag.

Balancing is done at the small lockshield valve (usually under a plastic cap on the opposite end from the adjustable knob), and it's fiddly โ€” it involves comparing how quickly each radiator warms and making small turns across the whole system. Some confident homeowners tackle it, but if you're not comfortable, it's a routine part of a professional service and worth having done properly.

While you're looking, check the obvious too: make sure each radiator's thermostatic valve (the numbered knob) is actually turned up, and that nothing is stuck. Valves that haven't moved in months can seize in a closed or half-closed position.

When it's the pump or circulation

If whole floors are cold โ€” everything upstairs lukewarm while downstairs is toasty, say โ€” the issue may be circulation rather than any single radiator. The circulating pump moves hot water around the system, and if it's failing, blocked, or airlocked, heat won't reach the far ends.

Signs that point this way include the pump running hot or noisy, or heat that only ever reaches part of the house no matter how long the boiler runs. Diagnosing and replacing a pump involves working on the sealed heating circuit and, on many systems, the boiler itself โ€” that's a job for a qualified heating engineer, not a weekend fix.

Low pressure and the boiler itself

If every radiator is underperforming, glance at the boiler's pressure gauge. A system that's lost pressure can struggle to push water to upper floors. Topping up to the manufacturer's recommended level sometimes restores even heat โ€” but if the pressure keeps falling, there's a leak somewhere, and that needs investigating.

Likewise, if the boiler never seems to reach a proper temperature, or short-cycles on and off, the problem is upstream of the radiators entirely. That's the point to stop troubleshooting and book a professional.
